Team Inbox Setup: How to Assign and Manage Social Conversations

A team inbox is more than shared access. It's how you turn 5 individuals into a coordinated customer-facing team. Here's the setup.

The 4 Building Blocks

1. Roles

  • Admin: configures system, sees everything
  • Manager: oversees team, sees metrics, can reassign
  • Agent: handles assigned conversations only
  • Read-only: for stakeholders or auditors

2. Auto-Assignment

Conversations should never sit unassigned. Auto-assign by:

  • Round-robin: evenly across online agents
  • Topic: sales → sales team, support → support
  • Language: Spanish → Carlos, Arabic → Layla
  • Customer history: returning customer → original agent
  • Lead score: 70+ → senior sales

3. Status & Handoff

Each conversation has a status: Open, In Progress, Waiting on Customer, Resolved, Reassigned. Visible to everyone. Status changes trigger notifications to the right people.

4. SLAs

Set targets:

  • First response: under 5 min
  • Resolution: under 24 hours
  • Hot leads: under 2 min

SLA breach → alert manager. Manager reassigns or jumps in.

Workflow Patterns

Pattern 1: AI First, Humans Second

Default for high-volume teams. AI handles 60-70% of inbound. Only escalates the complex 30%. Humans never see FAQs.

Pattern 2: Specialist Routing

Topic-based assignment. Billing questions → finance team. Sales → sales team. Tech support → engineering. No one handles topics outside their area.

Pattern 3: Tiered Escalation

Tier 1 (junior) handles all incoming. Tier 2 (senior) handles escalations. Tier 3 (manager) handles VIP / crisis.

Pattern 4: VIP Lane

High-value customers (LTV $500+) bypass the queue and go straight to a senior rep. Improves retention significantly.

Internal Notes

Agents need to leave context for the next person who picks up the conversation:

  • "Customer wants size M but we\'re out — promised next batch arrives Mon"
  • "VIP customer — handle gently"
  • "Spoke with on phone yesterday, follow up tomorrow"

Internal notes should be invisible to the customer but visible to the team.

Accountability

Each conversation has an owner. The owner is responsible until handoff. If a conversation goes silent for 3 days, the owner gets pinged. No conversation is "everyone\'s problem" (which means no one\'s).

Metrics That Matter

  • Per-agent: conversations resolved, average response time, CSAT
  • Team-wide: total volume, % AI-resolved, SLA breach rate
  • Per-channel: volume, conversion, response time

Review weekly with the team. Use metrics for coaching, not punishment.

Common Pitfalls

  • No auto-assignment → conversations sit unowned, agents pick favorites
  • Vague roles → everyone tries to do everything, badly
  • No SLA tracking → response times drift, no one notices until customers complain
  • No internal notes → handoffs lose context, customer repeats themselves
