How to Sell Clothes on WhatsApp — The Playbook That Doubled My Store's DM Sales
In March 2026, my clothing store was doing $6,000/month in WhatsApp DM sales and I was losing my mind answering the same three questions all day: "does it fit true to size?", "send me a real photo", and "can you write the price on it for cash on delivery?". Three questions, asked forty times a day, across two WhatsApp numbers and an Instagram inbox nobody checked. Then I stopped answering them myself and doubled the sales in 60 days.
I am the founder of OT1-Pro, and before I built the AI that runs my inbox now, I ran a clothing store in Cairo selling through WhatsApp and Instagram DMs. This post is the playbook I actually used — not a theory. The numbers are from my own dashboard between March and May 2026.
Why clothes sell differently on WhatsApp than anywhere else
Clothing is not a phone case. Nobody orders a phone case and worries it will fit. Clothing buyers need four things answered before they hand over money, and all four are conversational:
- The size question. "Does this run small? I'm between M and L." This single question decides more fashion orders than any other factor.
- The real-photo request. "Send me a photo of it on a real person, not the model." Store photos read as studio lies; real-person photos read as truth.
- The fabric/feel question. "Is it heavy? Does it shrink? Is it see-through?" Can't be answered by a product page photo.
- The COD trust dance. "I'll take it, cash on delivery." In Egypt, COD is not a payment method — it is a trust instrument. The way you confirm a COD order determines whether it shows up on delivery day.
Every one of these is a conversation, which is why clothing brands live and die by their DM response time. A product page cannot answer "is the white one see-through?" — a fast WhatsApp reply can.
The baseline: where my store was in March 2026
| Metric | Before (March) | After (May) |
|---|---|---|
| DMs received/day (WA + IG) | 42 | 58 |
| Average response time | 3-5 hours | Under 1 minute |
| Conversation-to-order rate | 22% | 41% |
| Order value (EGP) | 1,200 | 1,450 |
| Monthly DM revenue | $6,000 | $12,100 |
| After-hours orders/month | 2 | 47 |
The response speed and the after-hours coverage did most of the work. But the details matter, so here is the full playbook.
Playbook move 1: Kill the "price?" instant-quote reflex
The biggest mistake clothing brands make on WhatsApp is answering "price?" with a price and stopping. A price alone does not sell clothes — it invites comparison. The customer takes your price, checks two other stores, and buys from whichever sent a photo.
What I changed: the AI never quotes a price without attaching an item. The response pattern became: price + one concrete detail + a photo offer. Instead of "the dress is EGP 850," the reply is "the dress is EGP 850 — it's the one from the Reel with the red belt, and it runs true to size. Want me to send the color options?"
The book button did not move. The people who hit "book" already decided; the people asking "price?" were still deciding, and a price plus a detail plus a photo moved them 20% closer.
Playbook move 2: Automate the size question with real data
Here is the size matrix I eventually fed the AI, and it is the reason my return rate dropped:
| Item Type | Fit Pattern | AI Guidance |
|---|---|---|
| T-shirts / bodysuits | Runs true | "Order your usual size" |
| Oversized shirts | Runs 1 size big | "Size down if you want a fitted look" |
| Fitted jeans | Runs small | "Size up one — they stretch a little" |
| Dresses (stretch) | True, forgiving | "Usual size works" |
| Jackets / blazers | Runs small across shoulders | "Size up if between sizes" |
The AI holds this table, plus the "between sizes" rule (always size up on woven, size up on fitted, and when the customer is truly between, offer the size guide with chest measurements). Once the AI could answer the size question instantly and consistently, the "does it fit" objection stopped killing conversations.
Playbook move 3: Real-person photos on demand
I trained the AI to recognize when a customer is not going to buy from product photos alone — the trigger is any variation of "send a real photo" or "photo of it on someone" — and to reply with a stored album of real-person shots (my girlfriend, my sister, two friends who owed me favors, shot in a normal apartment, not a studio).
The result: photo requests became my highest-converting moment. Conversations where the AI sent a real-person photo converted at 63% — the highest of any single action in the funnel. A studio photo converts at 31% by comparison. Real-person photos are not a nice-to-have in fashion DMs; they are the single biggest conversion lever I found.
Playbook move 4: The COD confirmation script
Cash on delivery in Egypt has a 60-70% accepted-orders rate when done right, and half that when done sloppy. The difference is the confirmation message. My sloppy version: "ok, confirmed, tomorrow." My AI version:
"Perfect — order confirmed: [item], [size], [color]. Total EGP [amount] cash on delivery to [governorate]. Delivery tomorrow 2pm-6pm, and you'll get a phone call 30 minutes before. If you need to change the size after trying it on, our courier accepts exchanges — just text me."
Three things happened: buyers felt the order was locked in, the after-try-on exchange promise killed the last-minute cancel impulse, and COD dropout dropped from 38% to 17%.
Playbook move 5: Capture the 2am scrollers
Fashion browsing is a night activity. Reels at 11pm, "price?" comments at 1am, abandoned conversations at 2am. Before the AI, every one of those night DMs waited until 9am the next day — by which point half had bought elsewhere.
The AI answers every night DM within a minute, completes the size/photo/COD dance, and hands the order to me in the morning with a one-line summary: "3 orders placed overnight, total EGP 4,200, 2 need payment-link follow-up." In the 60 days of this playbook, 47 orders came from after-hours conversations — revenue I was structurally losing before.
Playbook move 6: Follow up on the "just looking" crowd
A third of fashion DMs end with "ok thanks, just looking." Those are not lost leads — they're 2am browsers who will buy at 9pm two nights later if you stay visible. The AI sends a single soft follow-up after 48 hours: "Hey! We restocked the [item] you asked about in size [S/M/L], and there's 10% off until Sunday. Want me to reserve one?"
Follow-ups recovered 18% of "just looking" conversations into orders. The key is one touch, not four — one follow-up feels like service, four feel like spam.
The weekly money check
| Week | Orders | Revenue (EGP) | Revenue (USD) |
|---|---|---|---|
| Week 1 | 43 | 51,600 | $1,430 |
| Week 2 | 51 | 61,200 | $1,700 |
| Week 3 | 57 | 68,400 | $1,900 |
| Week 4 | 63 | 75,600 | $2,100 |
| Week 5 | 68 | 81,600 | $2,270 |
| Week 6 | 72 | 86,400 | $2,400 |
| Week 7 | 75 | 90,000 | $2,500 |
| Week 8 | 78 | 93,600 | $2,600 |
| Total 60 days | 507 | 608,400 | $16,900 |
Week-to-week numbers move with flash-sale Reels, but the direction is honest: from $6,000/month to $12,100/month by month two, with the same product, same prices, and the only big change being who was answering the DMs and how fast.
What I would tell a clothing brand doing this today
- Start with the size matrix. It is 30 minutes of work and it kills your biggest objection instantly.
- Shoot 10 real-person photos. Interior light, no editing. They will outsell every studio shot you have.
- Write the COD script once, paste it into the AI's training, and never type it again.
- Do not ignore after-hours. Half your browsing happens when your hands are not on the phone.
- Send exactly one follow-up. 48 hours, one touch, a restock hook.

Bottom line
Selling clothes on WhatsApp is a conversation sport. The product is visual, the doubts are personal (size, fit, fabric), and the trust is built over COD rituals that a product page cannot perform. The playbook that doubled my store's DM sales in 60 days was six scriptable moves: kill the bare price quote, automate the size matrix, send real-person photos on request, lock COD orders with a confirmation script, answer the night scrollers, and follow up exactly once.
You do not need a new product line or a bigger ad budget. You need to be there, fast, with the right words.
