Despite what the "top 50 CRM tools" listicles suggest, there are really only four categories that make sense for a small business doing follow-up on messaging apps:

  1. A Google Sheet + manual discipline — the zero-cost option.
  2. A generic CRM like HubSpot or Pipedrive — designed for email + phone + web forms, retrofitted for messaging.
  3. A WhatsApp-first automation tool like WATI, AiSensy, or Respond.io — designed for broadcasts and templates, retrofitted for sales follow-up.
  4. An AI-first unified inbox like OT1-Pro — designed around messaging + AI follow-up from the ground up.

Each option has a specific profile where it is the right call. Below I lay out what each one actually costs at small-business scale, where each wins, and where each one breaks.

Monthly cost math at a realistic scale

Baseline scenario: a small business with 1 owner + 2 salespeople, receiving around 400 customer inquiries per month across WhatsApp Business, Instagram DM, and Facebook Messenger.

  • Pipedrive Advanced: $34/user/month = $102/month, plus a third-party WhatsApp bridge like Twilio (~$0.005/message in, $0.009/message out, roughly $40/month at 400 inquiries) + the Pipedrive-Twilio integration setup. Realistic all-in: $142/month, with heavy configuration time.
  • WATI Growth plan: $49/month for the entry tier, but WATI is WhatsApp-only — Instagram DMs and Messenger inquiries are not covered. If 45% of your inquiries come from Instagram (typical for MENA D2C), you are also paying for a separate IG tool. Realistic all-in: $79-129/month.

Three observations on the math:

  1. The Google Sheet is only "free" if your salespeople's time is worth nothing. At any realistic hourly rate it is the most expensive option.
  2. HubSpot is dramatically miscategorised as a "small business CRM" — their WhatsApp pricing starts at close to $1,000/month. Fine for a 50-person sales team, catastrophic for a 3-person shop.
  3. Pipedrive is actually reasonable at $142/month but requires significant setup effort and does not include any AI follow-up — you still write every message yourself, you just do it from inside Pipedrive instead of inside WhatsApp.

Option 1: Google Sheet + manual discipline

Where it wins

You have fewer than 50 customer inquiries per month, and your team is one person. At this scale, the overhead of adopting any tool outweighs the benefit. A disciplined spreadsheet with a daily 20-minute follow-up block gets you most of the way there.

Where it breaks

The moment you cross 100 inquiries/month or add a second person to the team, the Google Sheet starts to lose data. Human attention is the bottleneck, not the tool.

The second failure mode is attribution. When sales come in, you cannot cleanly tell which conversations were rescued by follow-up and which were going to buy anyway, so you cannot measure whether the discipline is working. Without measurement, the discipline erodes within 6-8 weeks.

Option 2: HubSpot or Pipedrive

Where it wins

Your sales mostly happen over email and phone, with messaging as a minor supporting channel. HubSpot and Pipedrive are built around deal pipelines, meeting bookings, and multi-touch nurture via email. If your buyers behave the way enterprise B2B buyers behave, these tools genuinely are world-class.

You also have a dedicated ops person or budget for a consultant to configure the system, build dashboards, and maintain the pipeline hygiene. The payoff is real at scale but requires upfront investment.

Where it breaks

Messaging apps violate every assumption these tools make. HubSpot's follow-up automation is built around email open rates, link clicks, and form fills — none of which exist on WhatsApp. The "contact" in HubSpot is tied to an email address; your WhatsApp lead is a phone number with no email, so the deduplication breaks and you end up with ghost records.

Pipedrive is slightly better because it is more flexible, but you still have to build the follow-up sequences manually, write every template yourself, and keep the Twilio bridge working. For a small business where the owner is also the main salesperson, this becomes a part-time job in itself.

The pricing is also a trap. The entry tiers do not include messaging; by the time you add WhatsApp, Instagram integrations, and the automation modules, you are at $500-1,000/month before any AI features at all.

Option 3: WATI / AiSensy / Respond.io

Where it wins

Where it breaks

The two biggest failure modes:

  1. WhatsApp-only. WATI does not support Instagram DMs or Messenger at all. The honest small-business comparison is really three options: a spreadsheet (under 50/month), a broadcast tool (WhatsApp-dominant), or an AI-first unified inbox (multi-channel, 100+/month).

Pick based on your actual inquiry volume, your actual channel mix, and whether you want to spend $0, $100, or $1,000/month to solve the problem. Not based on which "top CRM" list a tool is on this quarter.
